Must-have qualifications

  • Hands-on experience with QA test planning and test case design for web and/or API products
  • Experience executing manual testing to reproduce, triage, and validate defects end-to-end
  • Practical experience with automated testing (e.g., UI and/or API tests) integrated into a CI workflow
  • Working knowledge of defect lifecycle management (severity/priority, reproduction steps, verification)
  • Ability to read and reason about technical requirements and translate them into test scenarios and edge cases

Nice to have

  • Experience with Playwright or Cypress for UI testing
  • Experience with API testing tools such as Postman and/or writing automated API tests
  • Experience with test automation frameworks (e.g., JavaScript/TypeScript, Python, or similar)
  • Familiarity with common CI/CD concepts and debugging flaky tests

Score every candidate against the same bar

Ensure reliable releases by designing effective tests, improving automation, and partnering with engineering to reduce production defects.

Outcomes to measure

What this hire should deliver in the first year. Replace [N] with your own targets.

  • Quality coverage is consistently delivered for assigned feature scopes. Measure: Execute test plans for [X]% of assigned releases with documented results and sign-off by the target date for each cycle
  • Defect triage and verification improves defect resolution speed. Measure: Reduce average time-to-confirm-fix by [X]% and increase verified bug closure rate to [X]% within SLA
  • Automated tests meaningfully reduce regressions. Measure: Increase automated regression coverage by [X]% (measured via planned test scope and executed automated suite results)
  • Release stability improves through better risk-based testing. Measure: Reduce production escapes by [X]% (or maintain at/below [X] incidents per release)

Competencies and weights

What to evaluate, how much it counts and what a strong answer looks like.

Test design rigor · 22%
Quality outcomes depend on turning requirements into complete, risk-based test scenarios and cases. Evaluated in Round 1.

  • Weak: Creates basic test cases that miss edge cases or do not map to requirements consistently
  • Meets the bar: Builds test cases from requirements, includes edge cases, and aligns coverage to risk
  • Strong: Proactively identifies ambiguous requirements and designs targeted scenarios that uncover failure modes before implementation

Defect reproduction and triage · 20%
Mid-level ownership requires reliable reproduction, clear defect reports, and effective collaboration for fixes. Evaluated in Round 1.

  • Weak: Reports defects with unclear steps or cannot reproduce reliably; verification is slow or inconsistent
  • Meets the bar: Reproduces issues, writes complete steps and expected/actual behavior, and verifies fixes within reasonable turnaround
  • Strong: Uses investigation to isolate root causes, distinguishes environment vs. product issues, and ensures fixes address the underlying problem

Automation integration · 18%
Automated regression reduces rework and accelerates feedback; integration reliability is key. Evaluated in Round 2.

  • Weak: Automated tests exist but are unreliable, poorly maintained, or not integrated into the workflow
  • Meets the bar: Maintains automated tests that run in CI and provide actionable results; addresses failures and keeps suites stable
  • Strong: Improves automation architecture and CI feedback loops, reduces flakiness, and increases signal-to-noise of test outcomes

CI/CD quality mindset · 14%
A QA Engineer must understand how tests fit into release processes and help prevent risky deployments. Evaluated in Round 2.

  • Weak: Treats testing as a separate step after development; does not influence release readiness
  • Meets the bar: Plans testing aligned to release stages, flags risky changes, and collaborates on quality gates
  • Strong: Anticipates integration risks, proposes pragmatic gates, and drives consistent quality expectations across releases

Requirement analysis and risk · 12%
Independent work requires translating technical requirements into practical validation strategies early. Evaluated in Round 3.

  • Weak: Tests are reactive after code changes; risk areas are overlooked
  • Meets the bar: Reviews stories/requirements, identifies gaps, and defines validation approach for key risks
  • Strong: Challenges unclear requirements and negotiates acceptance criteria to improve testability and reduce ambiguity

Collaboration and communication · 8%
QA quality improves when findings are communicated clearly and resolved collaboratively. Evaluated in Round 3.

  • Weak: Communication is vague; misunderstandings persist between QA and engineering
  • Meets the bar: Communicates clearly in bug reports and meetings; aligns on next steps for repro/verification
  • Strong: Facilitates fast resolution by aligning stakeholders on severity, reproduction strategy, and verification criteria

Quality metrics ownership · 6%
Using metrics helps prioritize effort and demonstrates impact over time. Evaluated in Round 3.

  • Weak: Does not track or review quality metrics; decisions are not evidence-based
  • Meets the bar: Tracks core QA metrics for the assigned scope and uses them to adjust testing focus
  • Strong: Leads metric-driven improvements (e.g., targeting hotspots, reducing repeat issues) and communicates trends effectively
Interview questions

Questions for every interview round

Each round has an owner, a time box and questions that test the competencies above.

Round 1: Test design & defect triage
Senior QA Engineer · 45 min

  1. Walk me through how you turn a user story or technical requirement into a test plan and specific test cases. What sources do you use and how do you decide what to include?
  2. Describe a defect you helped find that was hard to reproduce. How did you gather enough evidence, isolate variables, and get the team to a confirmed root cause?
  3. How do you choose severity and priority for bugs when you’re not sure whether the issue will impact all users or specific edge cases? Explain your approach.

Round 2: Automation & CI reliability
Automation Lead · 45 min

  1. Tell me about an automated test suite you built or significantly improved. What framework/tooling did you use and how did you validate it was trustworthy?
  2. Describe a time you encountered flaky automated tests. How did you diagnose the cause and what changes did you make to stabilize the suite?
  3. What does “good test signal” mean to you in CI (e.g., reducing noise, clear failure reasons)? Give an example of how you improved it.

Round 3: Risk-based QA & collaboration
Engineering Manager · 45 min

  1. Give an example of a release where you identified risks early. How did you translate that into concrete QA actions, and what was the outcome?
  2. When requirements are incomplete or acceptance criteria are unclear, how do you push the project forward? Describe what you ask for and how you document assumptions.
  3. Describe how you use QA metrics (defects, trends, coverage, escapes) to decide where to spend QA time for the next cycle.

Red flags to watch for

  • Candidate describes only manual testing with no experience designing test cases from requirements or lacks end-to-end defect verification habits
  • Candidate cannot explain how automated tests are integrated and kept reliable in a CI workflow (e.g., frequent failures, no maintenance approach)
  • Candidate struggles to articulate severity/priority reasoning and how they ensure defects are reproducible and verifiable
  • Candidate shows a reactive mindset (testing only after code changes) with limited examples of risk-based planning or collaboration
